The Challenge

Banco Mercantil, is going through a period of rapid growth, facing significant operational challenges due to its legacy technological infrastructure. To ensure an efficient and secure transition, targeting to increase operational efficiency, scalability and security. They need a strategic plan to partially migrate operations to the cloud, utilizing Google Cloud Platform (GCP) as the solution.

The Business Solution

In order to overcome this business challenge, we proposed a Cloud Center of Excellence implementation to ensure control and visibility in the migration of on-premises infrastructure to Google Cloud Platform (GCP), improve operational efficiency by increasing scalability, flexibility and security in a hybrid environment, provide innovation and improvement through new technologies and alignment with the digital growth strategy and the reduction of high platform utilization.

The Solution

An experienced Business Architect, specializing in finance, led the project by assessing the bank’s needs and culture. This included more than forty employee interviews, maturity analysis (GCAM), and gap identification. They developed a detailed activity plan with almost two hundred task definitions and prioritization, in collaboration with the bank’s teams, covering roles, processes, metrics, policies, and training.

Evaluation Phase:

– Enabling Governance and Documentation for analysis and approval by those involved.

– Creation of Monitoring Points for the Cadence of implementation activities and gaining traction in the generation of indicators (Maturity Level)

– Strategic Vision of the value generation of the CCoE implementation plan.

The Results

The result was a tailored strategic plan aligned with the bank’s needs and the Google Cloud
Framework. It covered all stages for CCoE implementation, focusing on Google’s themes: Learn,
Lead, Scale, and Secure. The plan, supports the bank’s goals, accelerates cloud adoption, and establishes a robust structure for managing and optimizing cloud operations, driving innovation and efficiency, and doubling the maturity level score each semester.

To gauge cloud maturity, the bank partnered with us to assess its existing technology landscape
and dependencies. We implemented a comprehensive evaluation to understand their current cloud maturity level and integrated all technologies into a unified view. This approach ensured a clear understanding of interdependencies and facilitated a governance framework focused on maximizing value through migration and modernization. The result was a strategic, value-driven cloud transition that aligned with the bank’s business goals and fostered a robust foundation for future growth.
